Challenge
Building AI fluency at scale
Emids was born in healthcare, built for healthcare, and exists to move healthcare forward. Through Forward-Deployed Context Engineering, Emids embeds deeply inside client environments, combining over 36 years of healthcare domain expertise with AI-led engineering to help payers, providers, biopharma, medtech, and health tech companies modernize critical platforms, build custom agents, and scale AI into the workflows where outcomes are won or lost.
As Emids expanded its AI-led engineering capabilities and moved from generative AI experimentation to production-grade AI across healthcare and life sciences client environments, it needed to deepen and scale AI capabilities across its workforce. Teams needed to combine AI and engineering skills with a deep understanding of healthcare workflows, client environments, and the context in which AI would be applied.
Emids was already investing in AI capability development through a broader learning ecosystem spanning internal programs, hands-on applications and external resources. The opportunity was to complement these efforts with structured, role-based learning pathways that could support different levels of AI proficiency and scale consistently across the organization.
In healthcare, this also meant building the domain understanding, governance awareness, human oversight and controls needed to apply AI responsibly. These capabilities are particularly important to Emids’ Forward-Deployed Context Engineering model, which brings healthcare context and AI-led engineering directly into client environments.
“As an AI-led engineering organization, continuously deepening AI capabilities across our workforce is central to how we deliver. We wanted a learning partner that could help us build advanced, role-specific skills at scale, while giving our teams the flexibility to develop capabilities relevant to their roles and evolving needs. That’s where Udemy came in,” said Jagdeep Chawla, Delivery Head, Emids India.
Emids focused on three priorities: broad AI literacy, deeper role-specific capability, and a structured pathway from foundational understanding to advanced, applied AI skills.

Solution
A phased, role-based curriculum built on Udemy
Emids started small and deliberately, building the initial program for software engineers only, since they were closest to hands-on AI tool usage. Once that cohort validated the approach, the company used Udemy Skills Mapping to expand into a role-based curriculum spanning Level 0 (foundational) through Level 3, covering business analysts (BAs), quality assurance (QA), project managers (PMs), Scrum Masters, designers, and leaders. Each function received a learning path aligned to how AI is used in its work, rather than a single generic course for everyone.
The phased approach let Emids scale deliberately:
• Level 0: foundational AI literacy, mandatory across 1,235 employees spanning five countries
• Levels 1 to 3: progressive, role-specific depth, scaling from 547 to 104 to 62 completions as training narrows toward expert-level certification
• Accountability built in: automated, manager-specific completion dashboards published on a recurring cadence
To support the program as it scaled, Emids built accountability directly into the rollout through automated completion dashboards, giving managers visibility into progress across their teams. Emids also fostered continuous learning through an internal portal for submitting, approving and sponsoring AI use-case ideas, along with a skill-match tool designed to connect newly trained employees with relevant projects requiring those skills.
“What worked for us was the ability to move beyond a one-size-fits-all approach. Udemy enabled us to structure learning around different roles and levels of expertise, so teams could continue to deepen their AI capabilities as their work and technology evolved. That flexibility has been important as we scale AI-led engineering across Emids,” said Chawla.

Results
88% completion and measurable delivery gains
Emids achieved 88% completion at Level 0, 50% at Level 1, narrowing intentionally to 9% at Level 2 and 6% at Level 3 as training progresses from foundational literacy to expert, certification-grade depth.
At the organizational level, Emids reached a 70.4% AI Index, with 62% of employees actively using AI in day-to-day work across 125 projects and 84 client accounts, spanning 24 distinct AI tools in active use, including Copilot, Claude, Gemini, ChatGPT, and Emids’ own PACCA AI.
The learning program is also supporting Emids’ broader Forward-Deployed Context Engineering strategy, with internal upskilling playing an important role in developing the workforce needed to scale this model.
“The value we see with Udemy goes beyond simply completing the training. It’s about how that learning shows up in the work. We are seeing teams put their AI capabilities to work in ways that strengthen day-to-day delivery and contribute to measurable improvements in quality and speed for our clients,” said Prastina Mary, Associate Vice President, Emids.

Looking Ahead
Continuous AI capability development
Emids continues to use Udemy to help its workforce keep pace as AI technologies, tools and ways of working evolve.
Udemy’s course content and Skills Mapping enable Emids to develop targeted, role-specific learning pathways around emerging capabilities, helping teams build relevant skills as the technology evolves. This supports Emids’ broader approach to continuous AI capability development, where learning is closely connected to how teams apply AI in their day-to-day work.
Udemy Role Play provides opportunities to practice skills in scenarios such as client conversations and applied AI use cases, while AI Assistant gives employees additional support as they navigate emerging technical topics and build greater depth independently.
“AI is evolving quickly, and our learning approach needs to evolve with it. Udemy gives us the flexibility to respond to emerging capabilities with relevant and targeted learning, helping our teams stay ready for what’s next in AI-led healthcare delivery,” said Mary.
