Challenge

From fragmented AI awareness to structured capability

Insi is a digital evolution consultancy that acts as a strategic partner to organizations throughout their transformation journeys, connecting diagnosis, strategy, and execution with technology. With more than 2,700 employees across 25 countries and more than 370 cities, Insi serves more than 200 clients through data and AI, SAP, Salesforce, and cloud engagements across sectors such as retail, healthcare, energy, and telecom. Information Services Group (ISG) recognizes the company as a leader in three Provider Lens quadrants, and it holds a 4.8 out of 5 rating on Gartner Peer Insights. Headquartered in São Paulo, Brazil, Insi is guided by its corporate purpose: human growth with technology.

AI adoption across Insi was fragmented. Although leaders recognized AI as an important market trend, the company needed a structured approach to develop AI capabilities across all organizational levels and transform knowledge into practical business applications. The challenge was not just training employees but building the capability required to create solutions and improve business outcomes.

“The objective was not simply to increase course completion, but to build the capability required for employees to create solutions and improve business outcomes,” said Viviane Furquim, Executive Director of People and Performance. “We couldn’t do that without a platform like Udemy.”

Solution

A learning architecture built on business strategy

To turn fragmented AI awareness into real business capability, Insi built a learning architecture that ties every development journey to a strategic priority. At its core is a simple pipeline: Insi Skills identifies the capability gap to close, and Udemy Business supplies the learning content to close it.

The process starts with Insi Skills, an internal competency intelligence platform that continuously maps skills to business demands.

The company aligns these insights with strategic planning and a balanced scorecard (BSC), allowing it to define which capabilities to develop to support growth.

In other words, Insi Skills tells Insi what to learn. And once Insi Skills identifies a strategic skill gap, Insi Academy designs targeted learning journeys using Udemy Business.

Each learning path connects to the employee’s individual development plan through Insi Performance, ensuring that development integrates with career growth and performance management. These experiences sit within Insi ScaleUp, the Insi career and development ecosystem, which gives employees personalized learning paths based on their competency profile, role expectations, and future career opportunities.

The generative AI (GenAI) upskilling initiative is a strong example:

• Competency mapping: Insi Skills identified AI as a critical capability gap and mapped it to business demands through the BSC
• Targeted journeys: Insi Academy designed Udemy Business learning paths combining structured content, practical application, and real business challenges — and Udemy Business is how employees learn to meet those challenges.
• Applied learning: AI communities of practice, hands-on workshops, and real internal projects ensured employees could create solutions, not just complete courses

To reinforce engagement, Insi connects learning to recognition. Employees participate in internal recognition initiatives and have opportunities to present successful projects during global business meetings. This turns learning from an individual activity into a visible contribution to organizational growth.

“At Insi, learning strategy begins with business strategy,” Furquim said. “Our approach with Udemy was designed to ensure that every learning initiative addresses a real business capability needed to execute our strategic priorities.”

Results

80% trained and measurable business impact

The team measured results using the four-level Kirkpatrick Model for evaluating training effectiveness. Within fewer than six months, Insi trained 80% of its priority workforce in AI. The initiative enabled Insi to create five new AI-based commercial offerings, reduce project management effort by 40%, and improve operational efficiency by 40% across recruiting, customer support, and IT operations.

The HR automation solution reduced salary-adjustment validation time from four to five hours to approximately one hour and 20 minutes. Insi redesigned Insi League, the company’s internship and graduate program, using Udemy Business learning paths, technical certifications, mentoring, and real business projects. Sixty percent of participants earned SAP and Amazon Web Services (AWS) certifications.

“Udemy business helps us ensure that learning investments are directly connected to measurable business priorities, turning employee development into an engine of organizational performance,” Furquim said.

Continued workforce development

Insi continues to expand its learning strategy across additional business capabilities, using the same model of connecting learning to business priorities through Insi Skills, Insi Academy, and Insi Performance. The company plans to extend the GenAI upskilling model to other strategic capability areas that its competency intelligence platform identifies.

“As we expand learning across more capability areas, Udemy Business gives us the curated content and flexibility to keep our workforce developing the skills our business strategy demands,” Furquim said.
