Putting learning in the flow of work

KPIT Technologies, formerly KPIT Cummins, is an Indian multinational headquartered in Pune, Maharashtra, that provides software integration and engineering research for the global automotive and mobility industries. KPIT focuses on software-defined vehicles, autonomous driving, connected vehicles, and vehicle diagnostics, powering more than 20 million vehicles worldwide with more than 11,000 mobility software experts across 17 countries.

KPIT operates in a fast-paced, project-driven environment where the technology landscape shifts quickly. As automotive software grows more complex, the company needs engineers skilled in electric vehicles, Automotive Open System Architecture (AUTOSAR), AI, and embedded systems.

Traditional, one-size-fits-all training could not keep pace. Event-based learning sessions pulled engineers away from projects, and knowledge retention stayed inconsistent. Learning felt separate from work rather than embedded in it.

The company needed a way to build capabilities quickly, align learning to business priorities, and make development a daily habit.

A competency-driven learning ecosystem

KPIT partnered with Udemy Business and built a learning ecosystem anchored in an enterprise-wide competency framework. The framework defines role-specific competencies across technical, functional, and behavioral domains, mapped to proficiency levels from beginner to expert. Each competency links directly to Udemy content, creating structured, role-based learning pathways.

Six learning science principles guide the design. KPIT developed role-based academies for electric vehicle (EV), AUTOSAR, AI, and software-defined vehicle (SDV) focus areas, leveraging Udemy curated pathways and intelligent recommendations. The company redesigned delivery using spaced repetition and microlearning, structuring content into bite-sized modules of five to 15 minutes with weekly goals and nudges.

Learning by doing became central, with Udemy courses mapped to project-based assignments, hackathons, proofs of concept, and simulation exercises. Communities of practice (CoPs) across key domains fostered peer-driven learning, and KPIT linked achievements to career progression, badges, and certifications. Udemy analytics tracking engagement, completion, and skill progression enabled data-driven decisions.

Learning lives in the flow of work. KPIT linked competencies to project requirements so engineers can access relevant Udemy content during project lifecycles. Just-in-time learning within sprint cycles means employees upskill on specific competencies as tasks demand.

“Udemy Business gave us the content library and analytics to build role-based learning journeys on top of our competency framework,” Karunakar said. “We mapped every path to a competency and a project.”

The company integrated competencies and learning goals into performance management and key result areas (KRAs). Managers recommend targeted Udemy learning based on competency gaps, and competency development drives career growth and internal mobility.

Faster skill building and internal mobility

Integrating learning science principles with Udemy delivered tangible impact. KPIT accelerated skill development in EV technologies, AI, cloud, and embedded systems, significantly reducing the time to deploy skilled resources on client projects. Project delivery efficiency and quality improved, and the company increased its ability to take on complex, high-value mobility programs while reducing dependency on external hiring through internal upskilling.

The workforce transformed alongside. Employee engagement and retention increased, internal mobility across roles and technologies rose, and the future talent pipeline strengthened. Course completion and participation rates improved, knowledge retention rose through application-led learning, and learner satisfaction and platform adoption grew.

“With Udemy, we cut the time it takes to ready engineers for critical projects,” Karunakar said. “Faster skill development, better delivery quality, and more internal mobility followed.”

Three implementation examples illustrate the impact. An EV skill development initiative identified skill gaps and created competency-aligned Udemy learning paths, resulting in faster engineer readiness for EV projects.

Role transitions, such as from embedded systems to AI, used personalized individual development programs (IDPs) and curated Udemy journeys to increase internal mobility. Project-specific upskilling delivered microlearning modules within sprint cycles, improving project quality, issue resolution, and client satisfaction.

The cultural shift ran deepest: a transition from a training-centric model to a true learning organization, with learning embedded in daily workflows and employees taking proactive ownership of their development.

KPIT continues to refine the learning ecosystem using Udemy analytics. Leadership tracks competency coverage, skill progression, and learning engagement linked to business units to identify organizational skill gaps and drive targeted interventions. The company plans to deepen personalization through AI-driven course recommendations, expand scenario-based microlearning, and strengthen communities of practice.

“Using Udemy analytics, we close skill gaps before they slow us down,” Karunakar said. “The goal is a culture where learning and work are the same thing.”
